First C-Suite Hires for Emerging Consumer Brands

Founders of brands under $10 million ask us a version of the same question every month. We keep hitting a ceiling, we know we need someone senior, what are we buying and what does it cost?

It's the right question, and most of the available advice answers a different one. The standard hiring sequence people quote comes from venture-backed software: VP Engineering, then VP Sales, then CFO. Consumer brands hire in a different order, pay on a different structure, and fail for different reasons.

What counts as a C-suite hire at an emerging brand

At a $200 million company, a Chief Commercial Officer runs a department. At a $10 million company, the same title runs a team of two and still makes the calls personally.

Titles inflate at small companies for a reason that has nothing to do with ego. We see growth-stage CEOs give every direct report a C-title while acknowledging privately that not all of those people would be a chief of anything at a larger company. The title is doing a job: it sets expectations on scope and salary, internally and with candidates.

That's a defensible choice, and it creates one risk worth pricing in. A candidate who takes a C-title at your $15 million brand may find the title doesn't travel to their next employer. Some executives care about that a great deal. The ones who don't are usually your better fit anyway.

Which role to hire first

There's no universal sequence. The trigger for each role, though, stays consistent across the consumer brands we work with.

Compensation is the part founders most often guess at, so here are our own numbers. Across 981 placements in consumer goods, base salary runs a median of $287,000 at C-suite and President level, $211,750 at VP, and $170,000 at director. Those are national medians across companies of every size. An emerging brand at $5 million to $50 million typically sits below each one, with more of the package in variable comp and equity.

The strongest signal for a first President or CEO hire is a founder who wants to stay in the business and stop running it. The founder is usually the product development function, and every hour spent on operations is an hour not spent on the thing only they can do. Founders who understand this hold out for the right person rather than filling the seat, and they're right to. The wrong CEO at that stage does more damage than a delay.

The mistake that costs emerging brands the most

Hiring the résumé instead of the operator.

The pattern repeats. A brand doing $5 million hires someone with a decade at a $2 billion company. The candidate interviews beautifully, knows the category cold, and has relationships with every buyer you want. Six months in, nothing has shipped.

The mechanism is worth naming, because it surprises the executives it happens to. A commercial leader who spent a decade at a large brand discovers that buyers stop returning calls, and eventually works out that the returned calls belonged to the logo on the business card rather than to him. At a large company the resources arrive before you ask. At a $20 million brand, you are the resource.

One founder at a hardware-heavy startup put the same concern in different terms. Candidates from large companies arrive, absorb the existing playbook, and sell against it. Where there's no playbook, they ask what they're supposed to do.

Two filters we apply on every emerging-brand search:

Have they operated without the logo? Every candidate claims small-company experience, so ask for the specific version: have they personally opened an account, built a forecast, or fixed a supply problem in a place where no one else was going to do it?

Do they have small-business ownership instincts? Founders describe wanting someone resourceful enough to work out what moves the business rather than execute a number they were handed. That instinct shows up in how a candidate talks about past constraints, not in how they talk about past results.

Pay for the stage you are, not the stage they came from

The compensation conversation breaks more first C-suite hires than the interview process does.

A candidate whose last role paid $250,000 at a $60 million company will anchor there. The reframe we use points at the moment in their own career that matches your company. If they grew a business from single-digit millions to $50 million, ask what they were paid at the start of that run. Nobody is arguing they should go backward. Your company is at the stage where a lower base and a higher variable component is the realistic shape of the offer.

Three structures work at emerging brands:

  1. Lower base, aggressive variable. A base at the lower end of the range with a 50% to 60% target bonus beats a higher base with a 20% bonus for both sides, provided the plan is achievable and the targets are real.
  2. Equity in place of cash. Founders who cannot move on cash can often move further on equity than they initially planned. That is a real lever, and it is worth naming early.
  3. Fractional first. For CFO and CMO specifically, a fractional executive at two days a week for six months costs less than a failed full-time hire and clarifies what the permanent role should own.

Founders should expect to be priced out of some candidates. Being priced out tells you what the role costs in this market, and that's better learned before you negotiate than during. Look at the data, then decide what you're willing to pay.

What to do before you start

Write the must-haves down and cut the list to five.

Every search we run begins with an intake call built for that company and that role, splitting requirements into must-haves and nice-to-haves. Ours average about five criteria, and fewer than one in ten are nice-to-haves. A founder who can't get the list under five hasn't decided what the role is yet, and running a search against an undecided role is how companies end up interviewing eleven people and hiring none of them.

Two of those five should be attributes rather than functional skills. For emerging brands the two that matter most are fit with a founder-led operating environment and commercial maturity. Neither can be assessed by asking, since no candidate will tell you they struggle in founder-led businesses. We score both on a four-point scale from Strong No to Strong Yes, against evidence from the work history rather than from the interview.
